Challenge

A food company operated more than one hundred direct-store-delivery depots, with inventory issues, inconsistent fill rates, and high costs. The approved consolidation schedule was thirty months, but the business wanted eighteen. Employees were already fully committed to operations.

Response

PMO Partners developed an integrated plan covering new master depots, closure activities, and shuttle operations. The team optimized sequencing and coordinated stakeholders to accelerate implementation without compromising customer service or production.

Outcome

The program met the eighteen-month target, a 40% reduction from the original schedule. Reported results included $16 million in annual operating savings, $20 million less capital investment, and order fill rates above 99%, up from 96%. The measures represent distinct operating, investment, service, and schedule benefits.
