Challenge
A plant struggled to meet cost and capacity goals while managers remained occupied with daily operations. Leaders needed an independent assessment and additional capacity to turn improvement opportunities into action.
Response
PMO Partners assessed throughput, sanitation, changeovers, maintenance, and equipment failures. Cross-functional Kaizen sessions generated more than 90 ideas. Correcting robotic-arm maintenance and settings addressed a root cause previously masked by extra labor. A one-month pilot of revised production planning reduced changeover frequency by 30 percent.
Outcome
Low-cost improvements produced $850,000 in annual line-hour savings. Based on prior-year sales, that represented a potential 2.2-percentage-point margin improvement. Using the recovered hours for additional volume could support $21 million in annual revenue; that was a modeled opportunity, not realized sales. A prioritized roadmap and capacity-planning tools supported continued implementation, and the manufacturer engaged PMO Partners at other bakeries.
