Challenge
A global food company’s growing assortment strained manufacturing, service levels, and margins. Initial recommendations from another adviser did not adequately reflect operational complexity, so the execution strategy needed to be rebuilt.
Response
PMO Partners engaged plant leaders and cross-functional colleagues to review more than 1,500 SKUs. The program assessed redundancy, substitution opportunities, profitability, strategic importance, and customer relationships. Teams pursued early removal of negative-margin products while developing a sustainable review process.
Outcome
The program identified a combined $45 million in annual savings opportunities through product consolidation and customer retirement. Removing more than 150 products reduced the portfolio by 10% and unlocked 60 million pounds of capacity. The company could prioritize higher-margin output and better serve valuable customers, with an internal team equipped to continue the work.
