Challenge

A Midwest plant managed nearly 1,000 SKUs across lines with different capabilities, allergen needs, and regulatory constraints. It struggled to achieve a 1.1 million-pound schedule while facing an approximately 18 percent volume increase.

Response

PMO Partners configured a data-informed scheduling approach with production, maintenance, and IT. The team addressed master-data gaps, tested real and theoretical schedules, and separated ready-to-eat from ready-to-cook production.

Outcome

Changeover hours per 100,000 pounds fell 25 percent. On-time-in-full performance improved five percentage points within weeks. Modeling and pilot work demonstrated a path to 1.3 million pounds, while scheduling effort decreased by a full day each week.
